Course 10 · Lesson 3 of 7

Read client attention states and reasons

Read the Agency attention queue by its named reasons, so you know which client needs your judgment first and why, without relying on a score.

Lesson 3 of 7 in Run an Agency or Multi-Client Practice

Why this matters

With ten or twenty clients, the costly failure is rarely one bad week. It is the plan nobody noticed had gone stale, or the decision that sat unanswered for a month while the client assumed work was moving. The Agency attention queue orders clients by direct facts (open decisions, missing outcomes, plan age, task movement, recorded learning) and names the reason in plain words. It shows where your judgment is needed first, not how good a client's marketing is.

When to use it

At the start of each week, before you plan anyone's work, and before any client call.

Before you start

  • Clients have a diagnosis and a standing plan. A client without one still appears, with that as its reason.
  • Open Clients directly; it is not in the sidebar. Agency Overview, in the client switcher, is a separate roll-up of diagnosis and plan status.
  • The queue reads a daily operating snapshot, so work finished today may still count until the next refresh.

Do this

  1. 1Read the Agency operating cockpit tiles: Decision debt (open choices), Outcome gaps (results to log), and Work moving (tasks done or in progress). These are counts across your book, not a grade.
  2. 2Read the Agency attention queue. It shows the three clients that need attention first, each with a badge (watch, urgent, or critical) and a primary reason. Clients with nothing open do not appear.
  3. 3Read the reason before the badge: a number of unresolved decisions, a number of missing outcomes, no standing plan, a plan unchanged for more than 28 days, no plan tasks moving, or no durable learning after two weeks.
  4. 4Know what raises the level. Three or more unresolved decisions or missing outcomes make a client critical; two open items combined make it urgent; anything else listed makes it watch. The Needs Attention tile counts urgent and critical clients.
  5. 5Click a card. It switches the active client and opens that client's Marketing Plan with the Decision Inbox or the Log a task outcome panel in focus.
  6. 6Read Cross-client pattern recognition when it appears. It flags a gap two or more clients share, such as outcomes not being logged, so you can fix the process once.

What you should see

Up to three client cards, each with the reason in plain words, a badge, and counts for decisions, outcomes, tasks moving, and learnings. If every client is in order, the queue reads "No clients need urgent operating-loop attention." If no snapshot exists yet, it reads "Operating state has not been captured yet." and the weekly briefing queue is your fallback.

How to judge it

For each client in the queue you can state the single reason it appears and the action that clears it (decide, record a result, refresh the plan, or restart work), without quoting a score or a badge color.

What it does not mean

A critical badge does not mean a client's marketing is failing, and a client absent from the queue is not proven healthy. The levels order your attention; they are not a grade. A missing outcome may be an integration-backed task still inside its measurement window, and missing evidence is Unknown, not zero (see Read Unknown without a negative judgment).

Try it in Signal & Science

Open Clients and name the primary reason each client in the Agency attention queue appears.
